I'm going to teach you the three things that you need to fix to get your business unstuck
and on the way to making money.
I experienced this in the very beginning when we were launching FitBody Boot Camp,
and it was the frustrating thing ever, like so frustrating because I didn't know how to unstuck
my business.
So the three things I'm going to share with you here.
In fact, number two is what I ended up dealing with, which had Fit Body Boot Camp stuck
for just over two years between 2010 to old.
Almost 2013, so actually almost three years, Fit Body Boot Camp, growth, revenue, and profits
were stuck and I was trying everything I could and I wasn't able to fix it.
The problem I was dealing with was problem number two that I'm going to share with you.
But right now we're going to start with problem number one.
And if you have a business, it's stuck.
You're trying new content.
You're trying new marketing.
You're trying a new sales process.
And maybe even hired agencies and experts and consultants and new employees and you're
like, nothing seems to be working.
just either breaking even losing money or barely making a profit, this is going to help your business
get unstuck. Trust me when I say that. So thing number one, of the three things I'm going to
share with you to get your business unstuck is the rule of false traction, right? What is false
traction? False traction means that you create a product or a service and you created this thing
because you needed it or maybe someone you know needed it. And you're like, aha, I got this idea.
I'm going to create it. And maybe a handful of people buy it. Right. And so that gives you this false
confidence that, hey, this thing has traction. You know, I created it for myself and I needed it
or I created it for my honey and she needed it. And a handful of other people bought it when I talked
about on social media or I told friends and family and they bought my product or my service,
this thing has traction. So I think now I'm going to start going bigger, scaling the brand and
creating a website and social media presence and putting out content and running ads. And before you know,
you're like, dude, sales keep just pussing along. I sell, but then it costs me way too much to get a
lead, which means I eat up all that profit from the product or service.
Or when I get a lead, they don't really stay.
They don't, they don't refer.
And it's almost like it's more transactional than relational.
And all business, by the way, should be relational.
We are not looking for transactional businesses.
Those are the fastest ones to nosedive and fail.
And so a false traction simply means you created something that a handful of people needed,
but you're unable to really convey the message of what it is, who it's for.
what problem it solves and how they can buy it and how it's going to benefit them and add value
to their life. And because you can't convey any of that and identify those features,
you're constantly spinning your wheels and trying to throw like spaghetti to the wall.
Right? You say, let's throw it against the wall and see if it sticks. That's not the best way
to run a business. That's the best way to run out of money, not the best way to run out of business.
So typically what happens is you create something and then you make some sales. That gives you
some confidence and some motivation. And then all of a sudden, sales stop and they stall. And no matter
how many leads you try and generate, no matter how many types of people you try and sell it to,
it's just inconsistent, unpredictable. And nobody wants to be in business that's inconsistent
and unpredictable because your expenses, whether it's payroll, marketing, Uncle Sam with taxes,
those are very consistent and predictable. So this is how you end up putting in more money,
borrowing money, maxing out credit cards, taking a home equity line of credit. And before you know it,
You've put yourself in massive debt trying all these different things, hoping that you're going to
throw something against the wall that's going to stick and then it doesn't.
You, my friend, in this case, if this sounds familiar to you, have false traction.
So how do you fix the false traction factor?
Simple.
You need true traction.
True traction is this.
We need to figure out who our specific avatar is.
You've probably never put time into thinking who is our exact specific client avatar.
Like I can tell you this.
At a Fit Body Boot Camp location, all across the U.S. and Canada, we have 100.
of Fit Body Boot Camp gyms, right?
And every single one of them have the same client avatar.
We call them Mrs. Jones's, right?
So you can already tell.
The Fit Body Boot Camp Client Avatar is female.
Typically, 35 to 62 years old.
Maybe she's a stay-at-home mom, or maybe she's a working mom.
It doesn't matter.
But female, 35 to 65 years old, 62 to 65 years old, right?
And so now that we know our avatar, they want workouts that are fast,
They don't want to use clunky gym equipment that's intimidating.
They are not into mirrors in a gym when they go to a big box gym and they don't want to see
themselves in a mirror.
They just don't.
They don't have that level of confidence yet.
See, that's how well I know my avatar to fit body boot camp gym.
Because maybe they're unhappy with their body.
And as much as we want them to have high self-esteem and confidence, that's going to come in time
when they start losing weight, putting on muscle, and recompositioning their body.
At that point, they'll start looking in the mirror at home and falling in love with their body.
But right now, they don't want a gym that has a whole bunch of dudes in it.
They don't want a gym that has mirrors in it.
They don't want a gym that has, you know, big, giant, clunky equipment in it.
So which is why Fit Body Boot Camp locations have all we use is functional equipment, right?
Kettlebells, sandbags, battle ropes, TRX straps, sleds, things like that.
And by doing that, they don't feel intimidated.
Workouts are fast because they're busy.
They're taking care of their family or they're a working mom and therefore they need to get to work and still take care of their family.
So they're 30 minute workouts.
And we know that if they just work out four days a week at a fit body boot camp and we have session times all throughout the day for convenience, we know who our avatar is.
And we know specifically what her problem is.
So it's very important for you to identify who is my specific customer avatar.
What is the gender?
What are their fears, frustrations, and desires?
What keeps them awake at night?
Because that's the problem that you're going to solve, right?
What do they want to solve?
Be very specific.
What is their age group?
What is their financial socioeconomic status?
All those things matter.
At a fit body boot camp, we train people that are upper middle class or higher.
Why?
Because it's like $199 to $250 per month, right?
It's not just a, you know, $15 gym membership where you walk in, get confused,
get intimidated, and walk out.
Like we do group coaching programs, right?
And so I share that with you because we know exactly who we're going to target
through social media, print advertising, community outreach.
Like we know the demographics and we know the cities and towns that have the affluent
clientele for FitBody Boot Camp.

that have higher socioeconomic people, right?
So when you understand that, okay, we know our customer base and we know their pain
and frustration and the disqualification and the disqualification.
and the desires that they have.
Okay, great.
So now we need to build an offer, right?
So then you've got to build an offer once you know who your customer base is.
And then once you know what their problem is, it keeps them awake at night.
And then you're going to solve that problem.
What is the offer you're going to make them that's so specific, that's so irresistible,
that's so valuable that they can't say no to that offer, right?

And when you have a predictable and repeatable conversion process, a sales process, a framework,

But when you do, that sales framework is going to teach you how to have a predictable conversion

Because what's the point of getting leads and prospects into your pipeline if you don't know
how to convert them into paying clients and customers?

And so once you have that, how do you actually fulfill the product?
How do you give them the product?
How does it experienced, right?

Peace out. Thing number two that probably has you stuck that you need to fix is that the founder
becomes the company's bottleneck. That's what I suffered with when I launched FitBody Boot Camp.
I was the company's bottleneck. I was a guy that came up with the workouts at FitBody Boot Camp.
I was the guy that sold the franchises to the franchisees. I was the guy that taught them how to
build it out. I was the guy that helped negotiate equipment for them from all the different vendors.
I was the guy that would help them negotiate their lease. So I was like the territory mapping guy.
Like today at upstairs at HQ, here we have like the territory map.
the staffing department, the franchise support department,
the franchise marketing and sales department, right?
Like the hiring and staffing department.
Like we teach our franchises how to hire and staff.
Like I was doing all of that for our franchisees
while also trying to run headquarters and get new franchisees in.
And then so I do the lead generation.
I do the marketing.
I do the sales.
And then I do the fulfillment.
And I became the bottleneck.
You see, what gets you from zero to something doesn't take you from something to scale.
And this is what you need to know as an entrepreneur.
That hustle, that grind, that I could do it all.
I could wear the many hats.
That thing that gets you from zero to something does not work when you try and go from
something to scale.
And that's why you start feeling stuck.
And that means what you need is the next thing, right?
So as the founder, you're the bottleneck.
You're trying to wear all the hats because you're either too cheap or you have too much,
you're too much of a control freak to let go.
You're either too cheap to hire staff and to create processes and systems or you're too much of a control freak and you're like, this is my baby.
No one can do it as good as me.
And so you actually end up doing your business and your customers and the industry a disservice.
And then the third thing is people and processes problem.
Right.
So once you realize, okay, I'm the bottleneck and I need to hire good people and create strong processes that are predictable, reliable systems, you have a problem there because, well,
you've probably never done a lot of hiring.
Like we weren't born with the ability to hire and fire and interview people and know
which person we get to put in the right seat on the bus, right?
Jim Collins wrote an amazing book called Good to Great,
how good companies become great companies, right?
And in this book, Good to Great, he talks about your business being the bus.
And the bus has to pull over and bring on the right people, the employees, your team.
And then you've got to bring on the right people and put them in the right.
seats on the bus. You might have the right people on the bus, but if you have them in the wrong
seats, they're not going to thrive and your business is not going to work well. Or you might
actually pull over. You think you brought the right people on board because, well, you don't
know how to interview and you screwed up in the interview process and you just hired someone
that you like because you think you could be friends with them because you like their
personality and the energy that they show up with. But where skill sets are concerned, their ability
to multitask, their ability to problem solve, their ability to critically think,
All those things they lack.
And so you're like, shit, man, they keep dropping the ball.
And my customers are getting a horrible service and experience.
Well, you put the wrong person on the wrong bus, my friend.
Yeah, some level of training might improve them,
but it's highly doubtful that they'll ever be so good that you want to keep them, right?
And so you've got to pull the bus over and take them off the bus.
And so people and process problems are the other thing that create a business bottleneck.
Keeps you stuck.
you're bringing on the wrong people or you didn't bring on the right people or enough of the right
people. You didn't set the expectations. Don't hire people for how you like them. Yes,
you need to be a culture fit. We have a very specific culture here at HQ, right? We're driven,
we're disciplined and we're relentless. Those are our core values, driven, disciplined, and relentless.
And so everybody, everybody here has to reek of that. That's great. If they don't, no matter
how great their skill sets are for the role that we're looking for, if they're not discipline
and relentless and they're not driven, then they're just going to give up when the going gets hard.
And in business, you are going to have many seasons where the going will get hard.
And so I need you to be aligned with our culture and core values, yes, and then have the skill
sets and traits that I need for you to actually do the work.
And if you are that person, now we got the right person.
Now we need to train you and set KPIs, key performance indicators.
Because if I hire you, you're going to want to know, Badros, what does winning look like here at FitBody Boot Camp HQ?
Specifically for my role in responsibility, right?
Yes, I meet your core values.
Yes, I know what my job is, but how many widgets do you want me to produce or applications do
want me to get in from Fit Body Boot Camp owners or how many new locations do we want to open
if you're part of the sales department, right? So I have to give you the key performance
indicators and set the expectations and then teach you the processes, right? The systems.
If a sales position, marketing position, customer support position, a process is not created
and a standard is not set, then your clients and customers are getting a varying degrees
of service and support. Some people landed on a good day and got great service and support. Some people
landed in your inbox or talk to your support or salesperson or marketing person and they got
shitty service and support, right? And so you need predictability in your processes. So you have to have
processes in the way you market your business. It has to be predictable so that if that person gets
abducted by an alien, your marketing person, you have an SOP, standard operating procedures for how they run the ad
campaigns, whether it's on meta or on the Google platforms or on TikTok or they're doing
mailers in the community or we're doing bus benches and billboards or we're running radio ads or
TV promotions, right? Those are all different forms of media. How do we negotiate those deals?
What are the different offers that we make on those different media platforms? How do we decide
if the ROAS return on ad spend is favorable or not? How do we know how much to scale in our
marketing? And this isn't just a marketing department, right?
And so if I have to fire that person or that team or half of that team, I need an SOP.
This is why you need process, a standard operating procedures where when I get a new person
that's aligned with my core values at our culture and they have the skill sets, I go, hey,
here's the manual.
This person is going to teach you the skill sets and how we do it here.
And then boom, they have the process, right?
So when you look at the word process and you break it down, it's a system, a way of doing things.
And I always look at the word system as an acronym,
save yourself time, effort, and money, right?
System breaks down into an acronym for me
that I always think of it this way.
Save yourself time, effort, and money.
And so if I can create a system,
I'm going to save myself time, effort, and money.
And that's what I want.
I didn't go into business to have so much friction and frustration
that I'm wearing all the different hats in the company,
not being able to take care of my physical health and mental health,
not being able to spend time with my family,
and certainly not being able to have time freedom.
and now I'm a slave to the business, that's not why I went into business.
That's certainly not why you went into business.
And so when you feel stuck, it's usually one of these three things.
And if you can begin to take that false traction that you had and create true traction
by identifying who your specific customer is, what is a specific problem that your product
solves, what is a specific offer you're going to make them so they can't say no to it.
How is this a predictable conversion process so that every lead that you get goes through the same
predictable sales conversion framework process.
And then how is it fulfilled so that the service is 10 out of 10?
The experience is 10 out of 10.
Now you have predictability that you can scale.
And then if you're number two, you're the bottleneck, you have to step out of that
role and understand that you use the money that you're making in your business to hire
employees to be able to buy back your time so that you can be the coach on the sidelines,
right?
You never see the coach getting into the game.
playing the game. The coach has outside eyes. They're looking up and out, not down and in.
When you are the person doing everything in the company because you feel no one can do it as good as
you, or you're just not that smart and you haven't hired employees yet who can actually help you
grow the business faster, you're overwhelmed, you're overworked, you become the bottleneck,
service is unpredictable and growth is like all but dead, dead. And so then you go to number three,
which is you hire the right people, you create the right processes, the right systems to save
yourself time, effort, and money, and then now you've broken through those bottlenecks, and all of a
sudden you have predictability in your business. Leads are coming in, they're going through a predictable
sales process, they're getting a great fulfillment experience. They pay, stay, and refer. And because
of that, you scale faster. You get good reviews on Yelp, Google reviews, Amazon, wherever your
reviews are, because today, one bad experience from a client or customer can end up on a YouTube
video, a Yelp review, a Gula review that ends up completely destroying your business.
And that's the last thing you want.
