Welcome to today's episode of the Mindset Mentor Podcast. I'm your host, Rob Dial. And

which means that it is the business edition of the Mindset Mentor. And my typical guest who's
with me on Thursday, my business partner in Dean DeVries is sick. So it's going to be a solo
business edition of the Mindset Mentor. And it's going to be a solo business edition of
the Mindset Mentor. And we're going to talk about how to make your business explode.
And I'm going to talk about an idea in business and a book that has to go with that idea
that will help your business explode. So if you have a business right now,
if you're starting a business, if you want to start a business, you definitely want to
listen to this podcast episode so that you can avoid some of the mistakes that I've made over
the past 15 years of running businesses. And I can also give you some tips on how to make sure
you put the right people in place. So let me tell you how this all started just so you have an idea.
I believe that the universe or God or whatever it is that's out there is always giving us tips.
It's always giving us hints. It's always talking to us. And I was at a mastermind event. I'm in a mastermind that I pay,
I'll just be honest with you, I pay $100,000 a year to be part of this mastermind. It's a very
high level mastermind with some really incredible people. People have 20, 30, 50 to a billion dollar
businesses actually teach. And three different times in one weekend, I had people
recommend a book called Rocket Fuel to me. And I already owned the book Rocket Fuel, but I bought
the book when I was literally the only person in my business. And I started reading and I was like,
I don't know if this really fits me right now. So when I got the message, three people in one
weekend said I should read Rocket Fuel. And that was the only
book that was recommended to me. I was like, okay, looks like I'm getting a message. I should
probably read it. So I read it, crushed the entire book on the flight home from, we were in Miami,
from Miami to Austin, about three hours, I crushed the book, super easy to read. And the book,
it's called Rocket Fuel. And basically the idea with it is that people are either visionaries
or they're integrators or they're a mix between the two. And so for me, the way I see it is that
everybody has a zone of genius, right? When I went and took the test or the quiz asking you to try to
figure out what you are, I am a 100 out of a 100 on the visionary side. I'm a 26 out of 100 on the integrator side,
which shows you as far as the visionary,
I'm as hardcore visionary as you can go.
And then I'm decently low on the integrator side.
What does that mean?
Well, the way I like to translate is this.
Everybody has their zone of genius.
My zone of genius clearly is the vision
to be able to see what's coming up in the future.
And to be able to sit down and brainstorm and to come up with ideas and to think of
massive ideas that could shift my business and shift things that we do over the next
few years, that actually gives me a ton of energy.
And I mean, when I'm done, I'm excited.
I have more energy.
It's not draining for me.
It doesn't feel hard to do.
I'm excited about it.
But if I have to go integrate something, it takes energy from me.
Like it's a force that I have to put into it to get stuff done.
I can get things done that need to be done.
I can do the stuff I need to do in my business.
And I have been for years, but it just requires a different version of me.
So if we're going to talk about, you know, where I want to settle in my business,
I want to settle in my business,
I want to settle in the area that gives me the most energy. I want to be in doing the things that give me the most energy. I don't want to be in the things that make me drained and that hold
me back from literally getting more energy. And so when you look at visionary versus integrator,
when I'm on the integration side and forcing myself to do things that need to be done,
it feels exactly like that.
It feels like force.
Now, here's the difference though.
There are some people that are on the integrator side and very low on the visionary side and
to go through the vision and to brainstorm stuff, they would think that that wasn't fun
at all.
They wouldn't get excited about that.
They wouldn't get more energy from it and probably be draining for them.
But to figure out the people, the processes, the to-do list, the structure,
everything that needs to be put in place, that gives them energy. And so what we're talking
about, we're talking about zone of genius. We're talking about people are built differently.
And when you can put the right person into a business so they can execute on the right role,
that's when you're going to get the most out of somebody. And that's when your business is going
to be exploding. People are the most important part of your business.
So you can find a culture fit. That's amazing. But is that person in the right role? That's the
most important thing. So when you look at it, there are two polar opposites. They really are.
And you have to realize that more than anything else, I'm excited to talk
about this because I know some of you guys are out there that are in businesses. You have a
business with a lot of employees. You might have a couple of employees. You might have no employees.
You might be wanting to start a business. I'm excited to talk about this because I want to
take you behind the scenes of our business and what's actually going on. And this is going to
be a conversation about business for business owners or if you want to own a business. So if you're a solo entrepreneur and you want to be in a business, you want your
business to be scalable. You can't be a solo. You can't scale your business by yourself. Most
likely you want to be able to scale a business with the right people in the right places.
More importantly, you need the right people. You need the right culture and you make sure that
everybody's in the right position based off of their true talents. So let's go ahead and talk about the two different talents that people can really have.
So visionary, okay?
A visionary is one who has clear ideas of what should happen or what should be done in the future.
They have a powerful imagination.
They see visions and they have very unusual foresight.
Like they can kind of see trends and things that are happening.
They're a dreamer. They're a seer. They're a creator. Now, the integrator on the other side,
they're the one who integrates. They're the one who harmoniously unites the major functions of
a business. They're the one who keeps the trains running on time. They're the ones who create
focus and accountability and alignment for the people in the business. They are the right-hand
man or woman, and they are the steady force making sure that everything goes through. So now when we look
at my business, let me go ahead and explain, excuse me, exactly what mine is. So I told you
I'm hardcore visionary. I'm a hundred out of a hundred on visionary. I'm 26 on the integrator
side. So then I had Dean take this quiz, who obviously is my business partner. He's a 90 on
the visionary side and he's a 46
on the integrator side. So he's almost double my integrator, which means that he's better at
integrating, but he's actually better at visionary as well. What does that mean? Dean and I are
really great at brainstorming together. We could come up with amazing ideas and come up with all
the ideas, but once we grow and scale a business, how does that translate to the team? That's where we struggle. We can come up with these
amazing ideas and we can see exactly what needs to be done and how it needs to go.
But then we need to actually take what we see and put people, processes, and things in place
to make sure those things actually happen. And we can do it, but it's not in our zone of genius.
What we needed and what we came to the realization of is
we need a hardcore integrator, someone who is just like gets shit done. And just so you know,
neither one is better than the other one. Visionary is not better than integrator.
Integrator is not better than visionary. Both of them are extremely vital roles for any company.
More than anything else, what we're talking about, like I said, is people's zones of genius,
for any company. More than anything else, what we're talking about, like I said,
is people's zones of genius. Creating a vision, putting together the big plans,
seeing the future, creating new content, all of that stuff gives me so much energy.
That's just my zone of genius, like I said. Making to-do lists, checking things off,
sending an email, making sure this person's following up and getting the shit done they need to, nothing feels more draining
for me. I can force myself to do it. It's just not fun. For some people, that is fun.
So for me being the visionary, I can see the vision very clear. I see like I'm a very visual
person, period, but I can see the future. I'm very clear on where we want to be, where I want
the business to be in five to 10 years, where I want this podcast to be in five to 10 years. Everything
that we're going to be doing, the amazing, exciting things that are going to be happening,
I know it's going to happen. And the ideas come to me like crazy. So what a visionary does is they
inspire. They're a big problem solver. They're a brainstormer. They're a future seer. They're
strategic thinker. They're always seeing the big picture. They're a future seer. They're a strategic thinker. They're always
seeing the big picture. They sell and close big deals. They connect the dots for everyone else
in the company so they can kind of see what the vision looks like of the company. They do research
and development, and they have a pulse on the industry. So for me, I'll kind of give you an
idea of my role in the business now. The only two things that I need to be doing in this business
now that I've built it, and believe me, it wasn't always this way. So five years ago when I first
started this business and I was six years ago when I first started this business, I was the only one
here. I was doing everything. So if you're a solo entrepreneur, you're just starting your business,
or you have an employer too, you do have to wear a ton of different hats. But the goal is to
eventually get your business up and running so you can afford to take the
extra money and the extra revenue that comes into the business and be able to hire somebody
that is the right person and the right fit to be able to make the business grow.
One of the biggest mistakes that I see a lot of business owners making is that they start
making some money and then they take all of their profits and they buy something for themselves
or they get a nicer house or something like that.

So when you're looking at what I do, at this point in time, the only two things I should be doing in
my business is I should be creating content. That's what I'm doing right now. Or coaching
people. Those are the only two things I should be doing. Anything outside of that is outside of my
zone of genius, which means that I hire somebody or have somebody in place to be able to get that
done. What you need to figure out is what is your zone of genius and how can you stay in there as
long as you possibly can in your business? How can you stay in your zone of genius? And how can you stay in there as long as you possibly can in your business?
How can you stay in your zone of genius as long as possible? How can you hire somebody to do the things that you hate doing? Most people don't realize that if you hate doing something in your
business, the goal is to be able to hire somebody to do that. Then that's their zone of genius so
that you don't have to do anymore so that the business can grow because they're getting a lot
of energy from doing this thing that you don't can grow because they're getting a lot of energy from doing this thing that you don't enjoy.
And you're getting a lot of energy
from doing the thing that you do enjoy doing.
So for me, like for instance,
at this point in time,
what I'm in charge of is the vision of what we're doing.
I can see what we're doing.
I can see where the podcast is going,
the Facebook, the Instagram, the YouTube,
all of the stuff that we're building,
all of the content.
I have super exciting things
that are going to be coming up in the next couple months that you guys are going to be finding out about.
We're in the process of building an actual physical 1800 square foot studio in Austin.
That's going to be done in March. And some things that are going to come along with that. So I'm in
charge of the research and development, seeing the future, what we're thinking about doing,
putting the studio together, building the studio, coming up with those ideas so that we can add more fuel
to the fire and have more people come into our funnel, right? Visionaries, the biggest underline
for me in this entire book was the line that says, visionaries need to remind themselves that
creativity is productivity. Because there's a lot of times when you're a visionary, if you're a visionary and you're out there, you know that sometimes you're sitting around
and you're journaling about how amazing it can be and where the future of your business is going
and who you can put in place in the next five or 10 years. But then you get done with your day and
you've done a whole lot of visionary work, but you don't feel like you've actually checked off
boxes specifically. That was a big line for me to realize that visionaries need to remind themselves that creativity is productivity. So if you're a
visionary in your business, you need to spend as much time as you possibly can being creative
and bringing that vision to the company. If you're an integrator, you need to remind yourself that
your job as the integrator is to allow the visionary to have as much time for that creativity
because ultimately it's kind of like they're the ones building out the road and you're the one
that's taking the steps with everybody. But if they're not sitting there and building out the
road, they're spending too much time integrating, then the road is going to run out eventually.
Right? One thing that they say inside the book is vision without execution is just hallucination.
So if you're just sitting around and you're just visualizing and being a visionary and
you're not actually executing, then you're not actually doing anything.
In other words, you need someone to help you execute your vision.
So now let's talk about an integrator.
An integrator is a person who has a unique ability to harmoniously integrate all major
functions of a business,
to run the organization, and to manage the day-to-day issues that arise.
The integrator is the glue that holds the people, the processes, the systems, the priorities,
the strategy, and the company together.
They are obsessed with organizational clarity and great at making sure that people in the
organization are communicating effectively
and they can see the vision that's painted by the visionary and then they can execute on the
vision by themselves or by putting the right person or process in place to execute. So as
you're listening to me speak about the visionary and integrator, which one sounds more like you?
one sounds more like you? Which one is it? For me, when I read being obsessed with organizational clarity and great at making sure that people in the organization are communicating effectively,
nothing makes me want to stab myself in the eye with a fork than organization. It's just
not my skill set. So to have an integrator in place to help with that is massive in my business
because I can stay in my zone of genius. They can stay in their zone of genius. And for some people
listening, you guys love organizing. You love processes. You love putting those things together.
You're a freak of nature in a beautiful way because I am not that in any sort of way. But
it's amazing that people like you exist and you're absolutely
needed. So you have like the typical person that starts a business is usually mostly a visionary,
right? And sometimes they're hardcore integrator as well, but usually a visionary. And then they
have to bring in the number two, the right hand man, the right hand woman to help them execute
everything. This is super important. Here's the reason why a lot of people go into business with their best friends, which, hey, that's what I did.
But I built the business first and then brought my best friend in four years later.
But we end up working together well, thank God.
But some people go into business with their best friend that is so similar to them,
so similar, it's like ridiculous.
And then you guys have the same strengths, but you also have the same weaknesses.
A business partner is not someone that you're just supposed to enjoy hanging out with. And they're your best friend. A business partner has strengths where your weaknesses are,
and you have strengths where their weaknesses are. You are literally a puzzle piece that fit
together. So what I would recommend is if you're thinking about starting a business with a friend
or bringing somebody in, make sure that you take the test of visionary integrator. Because if you both pop up really
high visionary, really low integrator, you're not going to get shit done. It's just not going to
happen. And then you can go, oh, yeah, I'd love to start a business with my best friend, but we're
not going to be able to get things done and to be done. It's just not going to work that way.
And I'll give you an example of why this is so important. So this is an interesting thing. So Ernest and Young, they have an annual
entrepreneur of the year competition every single year. And one year, EOS, which is a company that
wrote this book, Rocket Fuel, went in and looked at the companies that were in there. There were
65 companies that were up for entrepreneur of the year. All 65 of these high performing companies had what they called a pair of leaders,
which largely attributed to their success. They had a pair of leaders, not just one person.
So both of these people are so ridiculously important. And when you get both of these
people in place and people are working off of their zone of genius, working off of what makes
them come alive and what actually gives them energy,
that's when you put rocket fuel on top of your business. So if you put a side-by-side comparison
between the two companies, if you go, okay, I'm going to look at visionary, I'm going to look at
integrate and see what the difference is between them. Here's what you come up with, okay?
Visionaries, they solve big, complex problems. Integrators identify and articulate the problems. Visionaries generate 20 new ideas per
week. Integrators, they make the best ideas a reality. Visionaries are great leaders.
Integrators are great managers. Visionaries are optimistic. Integrators are realistic. Visionaries are
considered the outside guys or ladies. Integrators are considered the inside guys or ladies. And then
visionaries create the vision. Integrators execute on the vision. So you have to realize why this is
so important. Let me show you why this is so
important for us. So I'm just going to take you into our business and show you how this works.
So Dean and I have been able to grow a quite successful business from this. But what we've
tend to notice is that we had some hiccups, things not getting done that absolutely need to be done
because it was on my plate or it was on Dean's plate. And we've come to realize we're not good at executing the small little fine details because we just honestly don't enjoy it.
But some people do. And so I read this book and I was like, oh my God, this makes so much sense.
So we identified we need an integrator. So then I started looking through and started talking with
recruiters about finding an integrator and what that would look like. And went through this
process. Very clear light was shown on our business. This is a whole,
we need an integrator. So started talking to these recruiting companies. And then I was in
Sedona and I was driving home. I was driving to Phoenix to fly back home. So it's about a
two and a half hour drive. And it popped in my head. I was like, oh, we've got someone in our
business that actually might be a really great integrator. So her name's Abby. Sent over the quiz to Abby. She took it. She was
really high on integrator. She was really high on visionary. I was like, this might work perfectly.
I called up Dean. I'm like, hey, I got a question for you. And just so you know, Abby at the time
of this is a coach in our business and she coaches other people
with running their businesses. She's also been in sales in our business. She's worked with a bunch
of different pieces in our business. And so what happened was I called him up and I was like, hey,
you know, what do you think about switching Abby over to this? And he was like, oh man,
that makes sense. I was like, has there ever been a time where you've asked Abby to do
something and she hasn't executed at a high level? He's like, no, I don't think so. I was like,
perfect. All right, let's talk to her about it. We talked to her about it. She's like what we
would call in our business. We want everyone and everything to be a full fuck yes. She's a full
fuck yes on it. She's fired up about it. So we decided to switch her into a director of operations
position in our business and to be able to help with integrating things that need to be done. And it's been amazing in our business. And here's the reason why. It's been amazing because Dean and I can stay in our zones of genius. Dean is the only two things he should be doing in our business is coaching and sales. The only thing that I should be doing in our business is coaching and creating content.
Everything outside of that, we have a team of 12 people that are full-time with us,
about 16, 17 total that are outsourced virtual assistants as well. So we're able to then have
meetings. We go over what's going on, what we got coming up
in the future. We talk with our marketing team, our sales team. We talk with our, you know,
every team that we have. We have our social media team, our content team, all of that stuff.
And Abby is able to integrate everything that needs to be done and then hold people accountable
to getting these things done so that Dean and I can go back to the two things that we should be
doing in our business, which is for me, creating content and coaching for Dean, uh, coaching and sales. Those are the only two
things that really what we should be doing in our business. And I can't tell you number one,
Abby's probably listening to this. Abby, you're a badass. She's amazing. I can't tell you how
much easier it has made our business in our, our day-toto-day process knowing that I can just text somebody
and say, hey, what do we got going on with this? And then it's done. Literally, I'll give you a
perfect example. Sent her a message the other day and I was like, hey, I think that we need to do
something. We need to create some onboarding process around new members here in one of the
things that one of the courses that we run. She's like, cool, I got it.
I was just talking about creating a process. She comes up with a process. She comes up with
a booklet. She comes up with all of the stuff that needs to be done to make sure that it's
efficiently done. That is why you need an integrator. Because for me to come up with a
booklet, there is nothing in this world I'd rather do less than come up with a booklet, right? It's
just not
my zone of genius. But for some people, that's what makes them come alive. And so if you're an
integrator out there, you have to realize you're a very important role in a business. What you need
to do is tag up with somebody who is a great visionary, who can see the future, who has amazing
ideas, and you guys need to figure out what your zone of genius is. So if you're a visionary, you need an integrator. If you're an integrator, you need
a visionary. If you're starting a business and you want to get a business partner, you need to
figure out who the Robin is to your Batman or who the Batman is to you being Robin. Whatever it is,
you need to figure that out in a business. I recommend reading the book. There is a quiz
that you can take
that will tell you exactly what you are.
But if you're really looking to explode a business,
don't just get into a business
because it's someone that you're friends with.
Get into a business because it is,
your zone of genius is not their zone of genius
and their zone of genius is not your zone of genius.
And you can work together
and be able to grow the business
based off of your zone of genius.
And then it becomes effortless.
It doesn't become force and it makes your life so much easier. So that is how you explode your
business is by knowing your special zone of genius. And by knowing the zone of genius of
either your business partner or the next person that you're going to hire and making sure that
number one person, people are culture fits. And number two, that you are putting them in the place based off of the way their brain works
and it is effortless, not forced.
