Welcome to today's episode of the Mindset Mentor Podcast. I'm your host Rob Dial and if you have

I am joined today for a special edition with my best friend and business partner Dean DeVries.
Dean, what's going on buddy? It is amazing to be here and I'm excited for today's episode. We're going to dive deep today.
Yeah. So today we're going to be talking about three steps to work less and make more money
and to free yourself from your business, which if you're a business owner or you want to own
a business, sounds like a dream, doesn't it? And if you want to own a business or if you
are a business owner, you're going to want to listen to this entire episode because
it will free up a ton of time for you. I can't promise that you're
only going to have a four hour work week, but if I could save you an hour a day, five days a week,
52 weeks a year, would it be worth it for you to listen to this entire episode? Because that's 260
hours of your life. And to be honest with you, this episode is probably going to run out a little
bit longer just because we got a lot of really good stuff for you, but get your pen and paper
out. Let's dive in. So in this episode, we're going to unpack the biggest struggle that we
see entrepreneurs facing today. And that struggle is removing themselves from their business.
That's honestly the toughest thing that you'll probably ever do if you're a business owner,
but one of the most rewarding and it's necessary if you're truly going to scale to make the most money and to see your
business become what it's truly capable of becoming. And honestly, until you do it and you
do it right, you'll continue to trade your time for money. So just a few things before we dive in
that we're going to dive into in this episode, we're going to talk about how to remove five to
10 hours from your work week while being more productive. We're going to talk about how to remove five to 10 hours from your work week while being more productive. We're
going to talk about how to grow a lean and highly efficient team around you to make your vision
become a reality and hopefully allow you to work less. We're also going to talk about how to make
yourself become a CEO of your business and to stop being an employee of your business that you own.
Then we're also going to talk about how to know if you're ready to build a team and also
how to keep that team really lean.

Yeah. So if you're an entrepreneur, can you remember the last time that you took a vacation?
And I mean a real vacation where you weren't on your phone or your computer half the time.
Can you? Has it been years? Because entrepreneurs are the only people that I know that are willing to work 80 hours a week
to avoid working 40 hours a week for someone else.
And after 15 years in business
and coaching and consulting hundreds of business owners,
I feel like we've got a pretty good beat
as to why most business owners are trapped in their business
and why they become the bottleneck of every single decision.
And then in the end,
why they end up sabotaging their own freedom. And I saw a crazy stat on Google the other day to kind of bring this all
home. So you can understand 88.6% of all us-based companies still require the owner to be there
as a primary person responsible for its core functions, which would be like producing their
product or service or managing the day-to-day operations or managing
the financial aspects of the business itself. Yeah. Yeah. That's crazy. You know, another way
of looking at this is that, you know, almost nine out of 10 entrepreneurs don't own a business.
They're owned by the business, but you know, can, can you really blame them? You know,
most people are good at something and they decided to build a business around it. And that makes sense. But soon what most people realize is that there's
so much more to running a business than just having a skill in something. And ultimately
that leads to a situation where they start wearing all of the hats, whether it be fulfillment,
sales, marketing, and it just becomes overwhelming. And it's all because of one toxic
belief that almost every entrepreneur has, at least at some point. And that is I'm the only one
that can do X, Y, Z in my business. And we've all heard of the story of the founder, the business
owner that just can't let go. Yeah, exactly. And you know, as a rule of thumb, we ask people one
simple question. If you took a month off of work, would your business crash and burn?
Would your revenue just take a massive dump? If you answered yes, I'm going to be blunt with you.
You've got yourself a job, not a business. That business is reliant on you. How could you,
you know, possibly take a vacation without halting your business and all
of the business's income? It's like the guy that's shoveling coal inside of the boiler room of a
train. The minute that he stops shoveling, he stops sweating, he stops working his ass off,
the train stops moving. And obviously, if you're a solopreneur, if you're a freelancer, or a coach,
a solopreneur, if you're a freelancer or a coach or a consultant or realtor, I'm sure that these thoughts have probably already crossed your mind. If I stop, the business stops. But what's crazy
about it, even if you're not a solopreneur, it's not just you. We've seen people with large teams,
20, 30, 50, 100 people that aren't any better off. And there's really just a lack of leadership on their part and
accountability on their part as well. And there's also, if I'm being honest with you, there's a lack
of trust that their team can get it done correctly. And, you know, we've coached many successful
business owners that are still babysitting and redoing their employees work. And if we're being
honest, most founders feel really guilty when they don't work and they're
addicted to it.
You know, when I used to work 110 hours a week, 15 years ago, I did it for three years
and I fucking wore myself out.
And that's where most entrepreneurs live, like literally on the brink of burnout or
shutdown.
And I've seen too many business owners start to resent their business and start to run
it into the ground because their business has literally become their prison. And, you know, we've also saved many
business owners from that as well. Yeah, it's so true. And, you know, the moment of change for me
is when I heard about Henry Ford, who did the complete opposite of this. Henry Ford
built the most successful car manufacturing company in the world. And at one point he was,
you know, there's a lot of these smaller competitors that were challenging him and
probably the types of entrepreneurs that we were just talking about, but they were asking things
like, Hey, you know, Henry, do you know how to build a, an engine from the ground up? Or, Hey,
do you know how to, how the, all the electrical components work together or how the cylinder
pressure inside the engines work? And his response to all of those was the same.
He said, no, but I have hired some of the most talented
and best people in the world that specialize in exactly that.
And so Henry Ford wasn't the guy that you would want
working on the mechanics of your car.
But hell, I mean, you sure would want to buy a car from his company
because he got
himself out of his own way and built a really great company that ended up building a really
great car. And both of us know stories that are happening literally today. You know, this happens
literally all the time where people run software companies that can't write a single line of code
or people that run roofing companies that barely ever worked
as a roofer, people that own law firms that haven't practiced law in years or doctors that
own these huge practices, but they don't ever see patients. And the reason why is because they
realize that in order to make the impact that they know that they're, that they really could make,
they can't do it alone. They have to get out of their
own way. Yeah. Yeah. It's about realizing that you might be really good at your business,
but you as one person, your time is extremely limited. So that brings us to step number one,
step number one to make more money and work less is you absolutely have to delegate. Stop doing
$10 per hour work in your business and start focusing on
$1,000 per hour work. And we're going to spend a good amount of time chatting about this step
today because it holds so many business owners back. But to be able to take time off and to
scale your income, you need to be able to hire people. You got to train the hell out of them,
and then you got to get out of their way. And, you know, a standard rule of thumb is that if you can train someone to do something
at 80% of the capacity that you can in your business, you got to hire that part out.
Put your ego to the side, get it out of the way, give up all your perfectionism and get
your life back.
Looking back at my very first business, I wish that I would have figured this out way
sooner.
Yeah.
And, you know, when most people get their first taste of entrepreneurship, whether it be
in an MLM company or door to door real estate or sales position is money. The number one motivator
probably. Yeah. I mean, it almost always as we think it is, at least, you know,
you hear people saying things like, you know, yeah, I want to make a hundred grand a year or 250 K a year. I want to be rich. I want to, I want the car. I want the penthouse.
I want the vacations. And you know, it's, it's what people are seeing on Instagram and Facebook.
But what we don't understand is that what we really want is freedom. It's not really about
the money per se, but rather what we believe the money will actually
do for us like you know if if we just teleported back in time to 10,000 years ago and you just saw
this huge pile of cash just sitting on the ground it'd be completely meaningless because back then
that's not what humans were after and you know it's probably something different but the the
common theme is that humans back then and humans today,
both have a deep desire for freedom and to thrive. And the truth is you want to be your own boss.
You want to create a business that runs itself. That's the dream that everyone wants. That's why
people start a business. That's why people quit their nine to five job. They want freedom.
But somewhere along the beaten path is when we get lost. You know, I,
I know for me, I got lost because first of all, money's addicting, especially when you're chasing
it. And most entrepreneurs will do anything in order to scale and make more money. And so what
usually happens is that they end up sacrificing, they end up sacrificing their health, their
relationships to build a business that eventually they end up
hating. I know we've both been there before. Yeah. I mean, I, I still remember when I'd work
110 hour weeks and from the outside to most people, I was this massive success, but in reality,
I felt like a fricking failure. I was so unhappy. I was lost. I was burnt out. Uh, and it started
with working really late nights. Then it turned into really
early mornings as well. And then I started sacrificing my sleep. And if I got, you know,
four to five hours a night, I was lucky. And then I started eating like crap because I didn't have
time to make food because I was working 110 hours a week. And then eating healthy just became an
afterthought. And my health started to quickly go south.
And ultimately, I honestly just became someone I didn't want to be.
And literally, there was just no more hustle or grind that was left in me after three straight
years of just utter destruction of my personal life.
And to be honest with you, Gary Vee couldn't have come in and taught me any hustle stuff
to make me feel better about working harder in my business.
I was just done with it. And I actually subconsciously started to destroy my
business. And the way it looked for me is I started showing up to the office and being around
everybody and resenting being there. And the energy I had was just starting kind of getting
toxic. Every time I turned my computer on, I had to, you know, literally thinking back to it,
I had to will myself to the office. Like I had really strong will. I could force myself to be there, but it
didn't mean that I was happy when I was there. And my company went from crushing it to literally
feeling like it was crushing me. And then obviously once that starts happening, revenue starts tanking.
And when I look back at answer to, to what would have helped me at that point was super obvious.
Like Rob, stop trying to be a
one man team. Stop trying to do everything. Just trust other people to do it. Hire the right people,
train them well. And I think, you know, I think that people deep down inside, they know this,
but it's like trusting your newborn baby with another person that can scare the shit out of
you. Right. It's like your business is your baby. And it's like leaving that baby
with a brand new babysitter the very first time.
Yeah, and I can totally relate to that,
especially as a father.
Leaving my son with a babysitter for the first time
was fucking scary, you know?
Like don't kill my kid.
Yeah, I mean, there's like, hey,
is everything gonna be okay
when I like go out to a restaurant and get some dinner?
But also like when it came to bringing on a team to take,
you know, take parts of the business off of my plate and essentially take over parts of the
business that felt equally as scary. And it's easy to get hung up on the uncertainty, like,
you know, like hiring a team, like what should I hire for? Who should I hire? Do I pay contractors?
Do I pay employees? How do I keep my business profitable when I'm paying all these employees?
And those are the first questions that pop into our heads. They did it for me at least.
And the most important question is where are you spending your time on things that you shouldn't
be doing in your business? And if you're listening to me right now, I bet that if I spent just even just 15 minutes
going through your business, understanding where you spend your time, where you're getting stuck,
I could easily cut out 10 hours a week out of your work week. And it's not just about
productivity. It's identifying the tasks that you shouldn't be doing that you should be delegating.
And so I know that recruiting,
hiring, managing employees might sound overwhelming, but it doesn't have to be
with the right systems and the right leader and the right energy. It's no different than,
you know, Chipotle hiring a new burrito ruler, you know, because Chipotle has mastered a system
that they can just implement over and over and over again. Yeah. I love that. Let's unpack that
a bit because obviously for us, we've, we found a
sweet spot in our business. It can be very hands-off. We're super lean in everything we do.
It's very efficient. And, you know, we, we check in here and there, we oversee things,
you know, but for the most part, we try to stay out of the damn way because we've learned to put
our egos aside and we've put the right people in place. We train
the hell out of them and we create an environment for them to actually thrive. And you know, like
you literally just came back, you were gone. Dean was gone for a complete week. We didn't hear from
him for a week. Uh, and yeah, off the grid completely. Our business didn't crash and burn.
Um, I have a five week trip to Italy trip to Italy over October and November, and I'm
confident that we'll continue to grow in that time. And the honest truth is that just most
founders can't do that. They have literally become a slave to their business, but they've literally
been the person that's enslaved themselves. So usually it's something that's in their mind
that's making it hard for them to let go.
But I mean, let's assume that you guys out there are all different, right?
That you know how important a team is to your vision.
So how do you even start building a team and removing yourself from the day to day?
Yeah.
And by the way, before we dive deeper into this,
I know that a lot of our listeners have teams and they still feel trapped
in the day to day. And the truth is employees and team members can sometimes create even more work,
right? Not less. And why is this? Well, here's the truth because you are still the bottleneck.
And the question is, do things always have to go through you first? And for me, you know,
there's an element of this that I'm
still working through. And if I'm being really honest, there's a point in our, in building our
business where you and I, we had, we had a conversation and what we realized is that I was
too afraid to trust the people on our team with certain things in our business because,
you know, we just, well, the result of that is that we just weren't empowering our people.
And I was working way more than I needed to be and really just burning myself out.
Yeah.
And these are people who we were already literally paying to do stuff that you just wouldn't
let them do.
Yeah.
And I've also done a lot of work on myself too.
And I still fell into the trap, right?
So it's not just like flipping a light switch.
And all of a sudden we go from feeling the need to be in every part of the business to
just full trust mode.
This is a process and it's a journey. And most importantly, it's a conscious decision
that must be made every single day. And so what Rob is about to share is going to change that for
you. And I know it did for us and many business owners that we work with. The byproduct of it is
we became more efficient, more productive, but most importantly, it created more freedom for us and it created more joy for us. And it's not just about delegating the tasks,
but also delegating the decisions, right? The decisions that need to be made on a daily basis
to keep things going. So I just wanted to name that and highlight that before we dive in. So go
on, Rob. Yeah, so for sure.
Let's say that you're listening and you're a solopreneur.
You might be a freelancer or, you know, realtor.
You could be a marketer, a coach, consultants, stylist maybe.
And do you know what's eating up most of your time in your business?
Usually it's the operation side.
It's not growing the business.
You know, there's things that grow
your business and then there's things that help your business function. And that's what I mean
by the operation side. And I've seen many scenarios where the operations side of someone's
business takes up 90% of the owner's work week. And that's, if I'm being honest, it's a waste of
time. The most important part of your business is growing and finding new clients and making more sales. And if you're stuck in doing the operations,
that's probably why your business has plateaued. But what I mean by that is there's too many people
that spend too much time pushing paperwork and data entry and fulfillment and shipping things
and things that don't directly bring in revenue. So if you're spending your time doing that, how do you have time to grow your business? You know, that's why for you, although
it might seem counterintuitive or maybe you know this, but you're still not doing it, delegating
things that won't directly grow your business or that you don't love doing should be your number
one priority. Sure. You know, this isn't like a one size fits all for everybody.
Everybody's business is going to be different. But if you just think about this objectively for
a second, this is where you can step into being more of a mentor in your company. Because we all
have zones of geniuses. And these are things in your business where you are the best at this thing.
And these, more importantly, are things that you actually love doing.
Because if we're being honest, there's things that you love doing in your business,
and there's things that you hate doing in your business.
And all businesses are going to be like that.
So the things that you love doing are the things that you should only be doing in your business.
So let me say that again for those in the back.
Those things that you love doing are the only things that you should be doing in your business. So let me say that again for those in the back. Those things that
you love doing are the only things that you should be doing in your business. Everything else should
eventually be hired out. That's how you scale. So for me, the only two things that I do in our
business is I coach people and I create content. The only two things that Dean does in our business
is coach people and run the sales department. We don't do anything else. We've built a system where we have people and then we've empowered people to do that.
And not only are we both good at the two things that are our zone of genius, it actually gives
us more energy. Like we are more fired up after we get done with those. It's not like draining,
like sending an email is one of the most draining things in the world for me. I don't want
to do that shit. So I just don't do it. Right? So you have to find things that give you energy.
You have to find the things that give you energy in your business and things that you love doing.
So what are they? Take out a pen and paper, make a list right now. Pause me if you need to. What
are the things that you love doing in your business and they give you energy? Okay. What are the things that you hate doing in your business and drain your energy? Make another list. Okay.
That's what your first hire or your next hire should be doing. So here's the thing, a rule that
we have every business owner that we consult with go for. Don't do anything that you hate. If you
have something that you hate in your business, don't do it. You've got to find somebody else to do it for you. And that's what we work with
business owners on is to stop resenting their business and to fall back in love with their
business. So if you've fallen into resentment with your business or thought about shutting it down,
or you don't like that you don't have any free time, or that you think that maybe I just built
a business under the wrong industry, or maybe this business is just wrong for me. you don't like that you don't have any free time or that you think that maybe I just built a
business into the wrong industry, or maybe this business is just wrong for me. It's just that you
haven't built a system that allows you to do what you love. Yeah. So true, man. Yeah. And there's
amazing practitioners and business owners and service providers that never scale beyond their
actual selves, right? they just stay a one
man or a one woman show forever and I guess we can call them like the lifelong
burrito rollers right like and what do I mean by that they're like truly there
are people that started a taco shop 20 years ago and they're still making
tacos they're still rolling the burritos and then you have the founder of Chipotle
that created the systems and created
processes that led to now a billion dollar company. And even if the founder of Chipotle
is still the absolute best burrito roller in that company, what would that business look like today
if he never stepped out of that role to pursue that greater vision? Not only would millions of
people not experience the amazing goodness of
Chipotle, but there would also be 83,000 less people employed by Chipotle if the founder never
got out of their own way. That's crazy. And I want to just look at this from another perspective.
He literally created income for 83,000 people and families across the world because the founder knew that he had to stop
making burritos and actually pursue his vision. And fast forward, by the way, he's, you know,
worth over $200 million now. So, yeah. So I hope that as you're listening to this,
that you feel confronted by this because the truth is that this world needs more people to
step into their genius and live more fulfilling lives. And think about it this way. If you have
an entire business built around just you or just your gift or just your expertise, there might be
some advantages there, but it can really hold you back in the long run, especially if you don't know
how to let go. And if you're really being honest with yourself, there's probably only one or two things
that you absolutely love doing in your business that actually give you energy. And so it makes
sense to build a team around you to support you in just doing more of that. So to keep it short
and sweet, identify what you do best and outsource the rest.
So if you're a great writer, don't be taking sales calls.
If you're a great coach, don't be creating and managing Facebook ads.
If you're a great salesperson, don't be trying to figure out websites or funnels.
And so, you know, when someone is a service provider and Rob, I'd love to just,
you know, have you riff on this when, when someone is a service provider and running an
e-commerce business or maybe a manufacturing business, and they realize that they need to
delegate what, what is next for them? Yeah. So the process that we take our clients through
step one is to delegate tasks. I think we've made it abundantly clear so far, everybody you need to delegate.
If you don't, you're going to run your business to the ground or you're going to be the bottleneck.
We made that abundantly clear, right? So once you've identified and you started to delegate
tasks, that's step number one. Step number two is to delegate all of the decisions made around that task.
And until you can do this, it's really tough to step away from your business.
People think, oh, I'm going to hire a team and I'm free.
No more work for me.
I can go sit my ties on the beach.
But then they end up becoming a babysitter in their business.
Because once you can delegate decisions and empower your employees to make the decisions
on your behalf, that's when you truly step into being a CEO and having the CEO role in
your business where your business can handle your absence for a week or so.
And, you know, that's when you could take a long overdue vacation that you need to and
not have to check your phone every five minutes or just simply spend more time with your children. You know, one thing that I tell every business owner that works with us is that
if you have a family and a business, our main goal is to build a system in your business to make you
more money and to allow you to spend more time with your children and your family, which people
don't think is possible until they get some outside eyes on their business to see that they're literally stuck in a web that they've actually
wove for themselves yeah and let me just pause you for a second there because
it's really important for everyone right now to stop and take a moment to think
about this what if you knew that you could take a week off and your business
would continue to grow hmm what would that be like for you? What would that feel like? How much less anxiety would you have? How much more fulfillment would you
experience? What would it be like to have more time with your family, with your friends? What
would it be like to not feel attached to your phone or computer all the time or to be able to
shut it off at five o'clock and know that your business
is going to continue to thrive while you're enjoying your life. And I want you to actually
take a moment, pause this episode if you need to write it down. And I think that this is just a
really important thing to connect to. So Rob, take us to the final step here. Yeah. So step number
one, delegate tasks. Step number two, delegate decisions. Step number three, everybody,
is to become an advisor in your business. And this is more of a mindset than anything else.
And we just saw Jeff Bezos do it. He stepped down a few weeks ago as the Amazon CEO,
and he became an advisor in the company. Now the dude's freaking flying rockets into space
in his free time, right? And I know that nobody listening is running Amazon, but on a smaller scale, this is the
point when entrepreneurs can exit their business, whatever exiting means for them.
You know, at this stage, their business becomes an asset that runs without you.
And this is when you have other things that can become possible.
You can sell your company for a big payday if you want to, or you can set it up
so that it pays you for the rest of your life. And then you can choose when you want to work.
But this is actually only possible when you have a business that can run without you.
And probably the biggest reason to have a business that runs without you is so that you can actually
spend quality time with your children and your family and your
friends. And you can actually raise your children instead of being a part-time parent that just
shows up after 6 PM. Or, you know, you can just simply live your life and enjoy your life like
you were actually meant to. Yeah. I mean, and isn't that the dream? We all dream of making
money on autopilot and having freedom as the business grows and subconsciously a lot of us are looking for that but then as we get deeper and
deeper into operating the business that's it just starts to seem
unrealistic and unattainable and then we find ourselves giving up on that dream
because we don't know how to start removing ourselves so hopefully this can
serve as a roadmap to do exactly that. And hopefully it's opened your eyes to just what needs to happen in order for you to get there,
to get your freedom back and to fall in love with your business and your life all over again.
And the truth is, it's not going to happen overnight.
What I will tell you is that the longer that you go without forward thinking or having a vision around this and taking daily actions, the longer you will sacrifice yourself, your happiness and your freedom. And the
more stress it's going to put on your personal life, your relationships, your health, everything.
And so, I mean, we're just so passionate about this because it's changed our life. And yet,
you know, everyone is still stuck on like the sexy stuff, which is like the
marketing and the sales and more leads and more sales and more and more and more.
And yes, of course we want more, but we want more with less.
And what do I mean by that?
We want more, but with less work, less stress.
And naturally as a consequence of removing you, the founder, from the day-to-day and putting the
right people and the right processes in place, it just becomes more motivating and inspiring
and energizing for you, your mission, and your ambition. And as a result of that, your revenue
will skyrocket. Yeah. Yeah. You know, I think of Amar. Amar is a great example of someone that's in our
Kaizen mastermind, which is our community of business owners that we work with. And he owns
multiple franchises in a massive company. And he was doing pretty well before he started working
with us, but he was stuck working like crazy. So we got him to implement our strategy in his
business and slowly started to remove himself. And he actually told me at our last live event that he just became the number one franchise in the multi-billion dollar industry.
And right now is 124% above his goals for this year, but he barely works the day-to-day in his
business anymore. And, you know, he just got back. He took his wife and his four kids on a week-long
vacation to Puerto Rico. They flew first class down there. You know, funny story, his wife actually told him
that if he leaves Archives and Mastermind,
she's gonna leave him.
So, which obviously I think she's joking,
but it's because she's seen how much better
of a father he's become,
how much better of a husband he's become.
And then, you know, how much more present he is
with his four children.
And, you know, that's just in the past 10 months
of working with us in Archives and Mastermind.
But, you know, I mean, for everyone out there that's listening, just imagine if you could cut your work week in half,
if your business grew without you, if you were no longer the bottleneck in your business,
and you finally just earned the freedom to do what you want when you want. What would that
look like for you? And the good news is mastering these three steps will help you break through the income ceiling or the plateau that maybe you feel
like you've hit. And honestly, I mean, we've seen people double their business in just a few months.
And I mean, while the strategies that we shared today, they're going to guide you,
